What armor exactly you're trying to use?
You see, heaviest armor is supposed to slow you down and cost a lot, but if you wear something around 10-15 weigh body armor, you will be fine

21.9 weight is too much
I would like to use my shiny transitional armor, but it is impossible. Heavy armours are unusable.
The question is why? In fact heavy armors was useful historically. It is a great mistake in this mod.

With 6-7 athletics skill transitional armor is perfectly usable.
It might be hard for a new player, especially when low level, but well, everything is hard for new players, you just have to overcome it..

I have 0 ath ,,,,,and use heavy armor ( trans, milan, gothic\ with bevor ) alot

with 5 ath you can move just fine in heavy armor

Practice makes perfect. Try playing with light armour (Heavy Aketon and below) and you will find it even harder than plate. If you want to kick ass in heavy armour then just keep wearing it till you figure it out, it is really very very strong and lets you do all sorts of bullshit things like not bothering to block against certain opponents since they will often glance. But if you expect to throw on heavy armour and be the king of the battlefield without any effort... ehh not going to happen.

being a peasant is a mentality. I could wear cheap armor and still take down a platemail user with the speed bonus of light armor. Or i could wear all plate and use skills i have learned from practicing in it to slay light armor users.

IMO your best bet would be to get some heraldic mail or some other medium weight armor.You wont look like a fairy tale knight in shining armor, but you will look atleast look like a fighter.

If heavy armour is that bad, why are pretty much all armies in strategus geared up with it? It's definitely more effective than light armour on most infantry and cavalry builds.
